The Persodia Foundation is the accumulated knowledge base behind the platform.
It is derived from 36 years of experience in the in-vitro diagnostics industry and from the recurring patterns that became visible across different periods of its evolution. Those patterns were condensed into three eras of industry development, eight structural constraints and four structural layers, culminating in the book Inside the Clinical Diagnostics Industry: Constraints Shaping Strategy — Towards Health Intelligence.
The Foundation does not prescribe strategy. Its purpose is to improve understanding of the forces that shape strategic possibilities, constrain choices and influence outcomes over time.
A Long View of the Diagnostics Industry
The diagnostics industry has changed substantially across the last four decades. Technologies have evolved, business models have shifted, healthcare systems have consolidated and the relationship between diagnostics, data and clinical decision-making has become increasingly complex.
Yet some underlying forces have remained persistent.
Across different periods, organizations repeatedly encounter structural tensions linked to installed infrastructure, capital commitments, regulated portfolios, scale, intermediaries, partnerships, market access and evidence recognition.
The Foundation exists to make those recurring patterns visible.
Three Eras of Industry Evolution
The Foundation is informed by three broad eras in the evolution of the IVD industry.
These eras are not rigid historical compartments. They provide a way to understand how technologies, operating models and market structures evolved while interdependencies accumulated across the system.
Across these three eras, one pattern became increasingly important: Interdependency accumulated.
The industry gained capability, but it also became more structurally interconnected.
A possible fourth era is now emerging around health Intelligence: the deeper integration of diagnostics, data, artificial intelligence and clinical decision-making. Its boundaries are not yet fully defined, but it may reshape how diagnostic information is generated, interpreted and used.
Structural Layers and Rose of Constraints
The Foundation identifies eight structural constraints that shape how diagnostics companies operate, scale and compete.
These constraints are embedded across four structural layers. The layers indicate where constraints arise. The Rose shows how they interact.
The model is not a checklist, sequence of steps or maturity framework. It is an analytical navigation instrument for understanding how structural forces accumulate and shape the strategic landscape over time.
From Observation to Structural Clarity
The Foundation is not intended to remain static or disconnected from current industry reality.
Persodia uses it to interpret selected developments across events, regulation, markets, capital, procurement, technology, healthcare practice and professional dialogue.
Selected observations are consolidated into Insights and interpreted through the Foundation to develop greater structural clarity for enhanced strategic judgement.
The objective is not to prescribe decisions. It is to improve orientation within a complex and evolving landscape.
